How to Set Your MOQ: A Guide for African Manufacturers

Your minimum order quantity MOQ is the smallest order you will accept, and the right number is the one where you still make a fair profit after setup, materials, labour and handling. Set it too high and new buyers walk away. Set it too low and small orders cost you more than they earn. This guide shows how to calculate it step by step.

Buyers see the MOQ before almost anything else. For a wholesale buyer testing a new supplier, it is often the deciding factor. For a factory, it protects the production schedule. Good MOQ planning balances both sides.

Why MOQ exists

Every production run has fixed costs that do not change with quantity: machine setup, cleaning, changing moulds or dyes, quality checks, paperwork and packing. If you make 50 units, those costs are spread over 50. If you make 1,000, they are spread over 1,000. The MOQ is the point where the cost per unit becomes reasonable. Raw materials also matter: suppliers may sell you fabric, resin or metal only in rolls, bags or tonnes, which sets a natural minimum.

How to set MOQ: a simple calculation

Here is a way to set MOQ using your own numbers. The example below is illustrative, with round numbers.

  1. List your fixed cost per run. Say setup, cleaning, testing and admin cost 200 in your currency units for one run.
  2. Find your variable cost per unit. Materials, labour and packing for one unit: say 4.
  3. Decide the selling price. Say 6 per unit.
  4. Find the profit per unit before fixed costs. 6 minus 4 equals 2.
  5. Divide the fixed cost by that profit. 200 divided by 2 equals 100 units. That is your break-even quantity.
  6. Add your target profit. If you want to earn at least 200 on the run, you need another 100 units, so the minimum is about 200 units.

This is a simplified model. Your real costs may include transport, waste, overtime and the cost of money tied up while you wait for payment. But it gives you a starting point that is based on facts, not guesses.

MOQ for factory products: look at your production run

Think about the natural batch size of your process. A bakery oven may hold 200 loaves. A printing machine may need a minimum number of metres of fabric. A moulding machine may run 500 pieces per shift. Aligning the MOQ for factory products with a full batch avoids waste and makes planning easier. If your batch is 500, setting an MOQ of 520 may leave you with leftover material; an MOQ of 500 or 1,000 may be cleaner.

Also check your raw material supplier's minimums. If you must buy fabric by the roll, base your MOQ on how many units one roll yields.

Low MOQ vs high MOQ

The choice of low MOQ vs high MOQ depends on your goals. A low MOQ attracts new buyers, small retailers and start-ups, and lets people test you. But it increases admin per naira, shilling or cedi earned, and often needs a higher unit price. A high MOQ suits stable, large buyers and lowers your unit cost, but it shuts out smaller customers who may grow with you.

You do not have to pick only one. Many factories use tiers: a standard MOQ at the standard price, a lower MOQ at a higher price, and special terms for large contracts. Our guide to wholesale pricing for manufacturers shows how to build the price table that goes with it.

Offer sample orders to lower the barrier

A buyer who has never worked with you will hesitate to place a large order. Allow sample orders to remove that fear: a few units at a clearly stated price, with the cost of the sample refunded or credited against the first full order if you wish. Make the sample policy part of your listing so buyers do not need to ask. Samples cost you time and material, so treat them as marketing with a budget, and be careful with free samples for buyers you have not qualified.

Common MOQ mistakes

  • Copying a competitor's MOQ without checking your own costs.
  • Changing the MOQ for every buyer without a rule, which confuses buyers and damages trust.
  • Ignoring packing units. If a carton holds 24 pieces, an MOQ of 100 will cause problems. Use multiples of the carton size.
  • Not stating the MOQ clearly in the listing, which wastes time on both sides.
  • Refusing to negotiate at all. A flexible approach for a promising repeat customer can pay off, as long as you protect your margin.

Show your MOQ where buyers look

Put your MOQ in the listing title area or the first lines of the description, next to the price. Buyers on marketplaces can often filter by MOQ, so an unclear or missing value makes you harder to find. On Comilmart, buyers can search and filter the B2B catalogue by category, price, MOQ, country of origin and supplier tier. For the rest of the listing, follow our B2B product listing tips, and see the full process in how to sell wholesale online. If you export, remember that importers also look for a wholesale minimum order that fits their budget and storage, so read about the low MOQ strategy for African importers to see the buyer's side.

Frequently asked questions

What is a normal MOQ? There is no universal number. It depends on the product, the process and the market. Use your own costs to decide.

Can I accept an order below my MOQ? Yes, if you charge a higher unit price or a setup fee that covers the extra cost. Tell the buyer clearly why.

Should my MOQ be the same for local and export buyers? Not necessarily. Export orders have extra packing, documents and shipping steps. Many factories set a higher MOQ for export.

How often should I review my MOQ? Review it when raw material prices, wages, exchange rates or machine settings change, and at least once a year.

Getting started

Take your top three products, run the calculation above, and write down an MOQ and a sample policy for each. Then apply as a supplier on Comilmart and state those numbers in your first listing — there are no listing fees to get started.
